The plan
Everything worked backwards from the summit, 9 to 12 November 2026 in Lisbon. From the team brief, part two and the plan of 26 October. Goals in the plan's order: usage first, the sale after. This is a plan: nothing on it has happened unless its status says so.
The schedule to 12 November
| When | What | Status |
|---|---|---|
| 31 Oct to 2 Nov | The site and the team up from the template: brief, roles, policies, keys, the schedule, the first release; the company map started. | now |
| Mon 2 Nov, 14:00 | Design approved for the cards (7), flyer, stickers and tee artwork, with the QR codes generated from final URLs and test-printed; the safest print orders go in that evening (Portugal before 20:00, UK before 19:00). See the design track. | planned |
| 2 Nov | First meetings of the team (the operator's lunch): owners for the first companies, the role cards, the design budget, who orders what. | planned |
| 3 to 8 Nov | The map filled and prioritised; an asset (a page) for each of the first companies; meetings booked; the design files approved and sent to print; meetups in the Algarve. | planned |
| Mon 2 and Tue 3 Nov | Nail it all down (brief 3): each person's gravity and strategy, the shirts and hoodies, the first friendly's agentic team. | planned |
| Wed 4 Nov | A plan, a mapping and the agents in place for each person (brief 3). | planned |
| by Thu 5 or Fri 6 Nov | About 20 meetings booked with people primed to meet us; a team member arrives on Thu 5 (brief 3). | planned |
| Fri 6 and Sat 7 Nov | For each booked meeting, what we bring: their analysis, the risk analysis, how RiskMandate helps, and how they buy (brief 3). | planned |
| Tue 10 and Wed 11 Nov | Everyone we meet primed for the stand on Thu 12: a meeting booked or a QR scanned (brief 3). | planned |
| Thu 12 Nov | Our day on the stand (brief 3; the stand location to go on the shirts once known). | planned |
| by 6 to 7 Nov | Printed items delivered (UK by 6 Nov, Algarve and Lisbon by 7 Nov): see the design track below. | planned |
| 9 to 12 Nov, Lisbon | Seven people, one board, a daily debrief on this site, the map updated after every meeting, content published as it happens; every memo or card acted on within the hour. | planned |
| The week after | Every conversation followed up from the map, every page made, a debrief of the team itself; then each role pauses. | planned |
What the operator needs to decide
| Decision | From | Status | Answer |
|---|---|---|---|
| Who owns which companies on the map (one owner each among the seven). | both briefs | open | |
| Each person's role card: what they follow, which conversations they lead, what they are not doing, and their yes to be named. | part two | open | |
| Who reviews which team agent's output daily. | team brief | open | |
| How each person's agent joins: its key, its vault, what its CRM shares with the team view. | part two | open | |
| The design budget, the designer, and the order-by dates once there are quotes. | both briefs | open | |
| The designer's card, once asked how they like to work. | part two | open | |
| Which email accounts join first, and when each email agent gets its key. | team brief | open | |
| Who receives the printed items, and where (Algarve, UK or Lisbon). Kept private: never on this site. | part two | open | |
| What we can sell at the summit, and how someone buys it from a phone. | part two | open | |
| Where the team CRM lives: the existing CRM vaults (public and private) on dev.send.sgraph.ai, with one file per company and person by shared id, as the inbox recipe describes. The public map on this site is the team view. | the conductor, 1 Nov | proposed | |
| The schedule: a conductor wake every 2 hours, in the conductor's standing session. Change it to hourly or 4-hourly as the work needs. | the operator, 1 Nov | decided | every 2 hours, from 1 November 2026 |
| Each person's gravity: what they want from the summit (business, a job, RiskMandate, SGit) and the strategy the team runs for it. | brief 3 | open | |
| The card-to-analysis loop: which agent turns a card or email into the company analysis, the risk analysis and how RiskMandate helps, within the hour, and who reviews it before it is sent. | brief 3 | open | |
| Shirts and hoodies: how many per person, a colour per person, which messages, the stand location, a backup design, and who produces them by when. | brief 3 | open | |
| A sponsor for the merch: who is asked, with what brief, deck and business case, and whether the organisers allow sponsor logos. Owner: Silvio (his brief: [brief-silvio](../brief-silvio/index.html)); proposed cut-off Wed 4 Nov 12:00. | brief 3 | decided | No sponsor: the merch is RiskMandate only, no other brand and no Web Summit name or logo (Dinis, 2 November 2026). The print files: /print/. |
| The first friendly's agentic team: what it runs (site, calendar, email, promotion, student work), under which behaviour policies, starting when. | brief 3 | open | |
| newsroom.web-summit.sgit.ai: its own repository and agentic team, managed by which human collaborator, and what it publishes that this site does not. | the operator to conductor.3, 1 Nov | proposed |
The design track, worked backwards
T-shirts, hoodies, cards for everyone, flyers, a banner and stickers: each has to be designed, approved, ordered, printed and delivered before 9 November, so each gets the date its design must be approved and the date it must be ordered, from the printers' published lead times. Every printed item carries a code that leads to a page. The designer decides; the designer agent produces. Lead times and prices are the suppliers' published figures read on 1 November 2026, not quotes; the real totals appear only at checkout. Delivery target: Friday 6 November everywhere (online printers in Portugal do not deliver on Saturdays).

The critical path
- Sun 1 Nov (today): send the designer's brief; collect each person's name/title/slug and T-shirt/hoodie size; pick garment colour.
- Mon 2 Nov 09:00: phone a Lisbon/Algarve textile printer (hoodies, maybe tees) and a large-format shop (roll-up); phone a UK express garment printer.
- Mon 2 Nov 14:00: DESIGN APPROVED (cards x7, flyer, stickers, tee/hoodie artwork). QR codes generated from final URLs and test-printed.
- Mon 2 Nov by 19:00 (UK Rush) / 20:00 Lisbon (PT Urgente): ORDER cards, flyers, stickers, tees.
- Tue 3 Nov: order roll-up (instantprint UK, or PT shop confirmed by phone); last PT Urgente order day for Fri 6 delivery (cards, stickers, tees).
- Wed 4 Nov: last PT flyer Urgente day and last UK Rush day for Fri 6. Check arrivals; reorder anything wrong.
- Thu 5 Nov before 11:00/12:00: last UK Next Day order (cards, flyers, roll-up at instantprint).
- Fri 6 Nov: everything in hand (UK); PT deliveries land. Sat 7-Sun 8: pack; UK travellers carry banner/UK items.
What the designer agent recommends
- Paper items (cards, flyers, stickers): order Mon 2 Nov on the express tier in the country where each item is needed; simplest is to print all cards and flyers in PT (Urgente) delivered to the Algarve by Thu 5, with UK colleagues collecting in Lisbon; UK-only cards via Vistaprint UK Rush/MOO as backup.
- Banner: instantprint UK next-day, carried by a UK traveller; or a PT shop confirmed by phone on Mon 2.
- Tees: Vistaprint express (FOTL unisex) Mon 2 in one country, one colour for everyone.
- Hoodies: only if a local express printer confirms by Mon 2 noon; otherwise drop or deliver to Lisbon ~Tue 10.
- One person owns ordering and tracking; every order confirmation (with promised delivery date shown at checkout) is recorded before payment.
The brief for the designer: team/designer/designer-brief.md.
Already too late on standard service
- STANDARD service for everything, both countries: Vistaprint Standard is 6 business days incl. production, so delivery by Fri 6 needed ordering by Thu 29 Oct. Economy (8-10 / 10 business days) was too late even earlier.
- Vistaprint UK 'Express' (4 business days): last possible order is TOMORROW Mon 2 Nov 20:00 for Fri 6; after that only Rush (2 days) or Next Day remain.
- Hoodies via Vistaprint (PT and UK): not express-eligible, so ordering Mon 2 arrives ~Tue 10 Nov at best. Pre-travel hoodies need a local express printer.
- Roll-up banner via Vistaprint (PT and UK): not in either fast-delivery list -> standard only -> too late.
- Embroidery of any garment this week: digitising + production makes it unrealistic; use print (DTG/DTF/vinyl).
- Saturday 7 Nov delivery in the Algarve/Lisbon: online printers deliver Mon-Fri, so plan on Fri 6.
- Collecting on Sun 8 Nov in Lisbon from a courier: no Sunday courier delivery; only from an address that received it by Fri 6, or a shop that is open (not verified).
Codes on print
- Url rule: Encode the shortest stable HTTPS URL we control: https://web-summit.sgit.ai/team/<id>/ (about 35-40 characters -> a small QR, version 3, 29x29 modules, at error correction M). Do not use a third-party shortener or a 'dynamic QR' service that can expire or be re-pointed; if we want analytics, add a short query such as ?src=card.
- Minimum size: Business card: at least 20 x 20 mm of code (22-25 mm preferred) plus the quiet zone. A6/A5 flyer: 25-30 mm. Sticker: 20 mm minimum. Roll-up: width >= scanning distance / 10 (about 15 cm for 1.5 m).
- Quiet zone: At least 4 modules of empty space on all sides (on a 22 mm, 29-module code that is ~3 mm); never let it touch the trim or a background pattern.
- Contrast: Dark modules on a light, plain background; black (100% K) on white is safest; at least ~4:1 contrast; never inverted (light on dark), never on a gradient or photo. Brand colour is fine only if it is dark.
- Error correction: Level M by default; use Q/H only if a logo is placed in the centre (and then make the code larger).
- Format: Generate as vector (SVG/PDF/EPS), place at 100%, do not rasterise or resample; keep it out of the 3 mm trim/safe zone; avoid gloss/foil/spot UV over it.
- Human fallback: Print the short URL as text under the code (e.g. web-summit.sgit.ai/team/dinis).
- Test before ordering: ['Scan the final PDF on screen with at least one iPhone and one Android camera app.', 'Print the card at 100% on an office printer, cut to size, scan from 15-30 cm in normal indoor light and in dim light.', "Confirm each code opens the right person's page over mobile data (not office wifi) and the page loads fast.", 'Check every one of the 7 cards: a swapped QR is the most likely error.', "Check the supplier's on-screen proof again after upload (some tools resample images)."]

From a voice memo to a follow-up, within the hour
- Something is recorded: a voice memo after a conversation, a photo of a business card, a note to an agent, a code scanned at our stand.
- The owner's agent picks it up at its next wake, within the hour.
- The record is updated: the company and the person in the owner's personal CRM (private), the conversation in its timeline, the next step; the team view on this site shows only the owner, the status and the next step.
- An asset is made: a page for that company, with what was discussed and what we can do for them.
- A follow-up is drafted in the person's own email, waiting for them.
- The person sends it. No email goes out on its own.
What we ask each person for their card
- What do you want to get out of Web Summit, in one line?
- Which companies, sectors or people do you want to own on the map? Which do you already know?
- Which conversations will you lead, and what are you not doing?
- Where are you before the summit (Algarve, UK, Lisbon), for meetups and deliveries? (kept private)
- Which agent do you work with today, and which email account should your email agent run in?
- How do you like to receive a brief: a page, a voice note, a call, a message? How much context, and how fast do you usually reply?
- What may your card on this site say, and may it carry your name? (nothing is published without your yes)
To kickstart, in the first meetings
- Agree owners for the first 10 to 20 companies on the company map, starting with priority 1.
- Fill each person's role card from the questions above, and say yes or no to being named.
- Set the design budget, name who talks to the designer, and agree the items, quantities and delivery addresses (privately); the order-by dates on this page are the deadline.
- Pick the first three assets to make (a page each for a company we want to meet), and who sends the link.
- Agree the daily rhythm in Lisbon: the debrief time, and that every memo or card goes to the owner's agent within the hour.
- Agree what we sell and show: the five-minute path to value for each product, as the plan asks.
